Jim Kerstetter of CNet News has an interesting "what if" story on this question: What if IBM had held exclusive rights to the PC in 1981?

The PBS special "Triumph of the Nerds" showed another possibility.
Before talking to Gates, two IBM execs went to Pacific Grove, CA to license CP/M from Gary Kildare. He was "too busy" to meet with them, and so they flew to Seattle to talk to Microsoft. Gates purchased QDOS (a CP/M clone) from another company for $50,000, and was able to offer IBM the complete BASIC/QDOS solution. And the rest is history.
